Why counter-offers rarely work

September 2026

You have accepted a new role, handed in your notice — and your employer suddenly finds the budget for the pay rise you have been asking about for two years. It is flattering. It is also, more often than not, a trap.

Why counter-offers happen

A resignation creates an immediate problem for your manager: a gap in the team, a disrupted project and the cost and time of replacing you. A counter-offer is usually the quickest way to make that problem disappear.

That does not mean the offer is insincere. But it is a reaction to your departure, not a considered decision about your future.

Money rarely fixes the reason you looked

Very few people start looking for a new job purely because of salary. More often it is limited progression, a lack of interesting work, a difficult relationship or a feeling of being undervalued.

A counter-offer addresses the salary. The rest tends to remain exactly where it was — and within months, many people who stay find themselves back on the market for the same reasons.

The relationship changes

Once you have resigned, your loyalty has been tested in public. Even with the best intentions on both sides, it can colour how you are viewed when it comes to promotions, key projects or future restructures.

You may also have spent next year’s pay rise early: the increase you accept now is often the one you would have received anyway.

How to make the right decision

Before you resign, ask yourself a few honest questions:

  • Why did I start looking in the first place?
  • If my employer offered more money, would those reasons go away?
  • Is the new role a genuine step forward in my career, not just a pay rise?
  • Have I raised these issues internally before deciding to leave?

A good move is a considered move

Sometimes staying is the right answer — but that conversation is best had before you accept another offer, not after. A good recruiter will talk this through with you early, so that when you do decide to move, you move with confidence.
